The reframe

"I thought she wasn't ready. Turns out I was coaching her three levels too high."

The day I figured out I was the problem.

There was a stretch of months where I kept walking out of the same 1:1 frustrated. Same person, different week, same sense that something was off. She was capable. I knew that. But every time I'd hand her something to run with, she'd come back with questions instead of recommendations. Drafts that needed checking. Decisions that needed signing off on.

And every time, I'd think, why isn't she just running with this?

I told myself a few stories about it. Maybe she didn't want the ownership. Maybe she wasn't quite the right fit for the role. Maybe she was the kind of person who needed more confidence before she could really step up. I went through the whole catalog of stories you tell yourself when you're trying to understand why someone isn't doing what you want them to do.

None of them were right.

Here's what was actually happening. She was operating at a level I'll teach you in a minute, somewhere between needing direction and being able to fully own outcomes. She had judgment. She just didn't trust it yet. And what she needed from me was someone to scaffold her thinking. Ask the right questions. Help her stress-test her own ideas before she committed.

What I was doing? I was coaching her like she was already three altitudes above where she actually was. I was handing her outcomes and saying "bring me a recommendation," when what she actually needed was someone to coach her through the recommendation. I was sponsoring when she needed scaffolding. And I read her hesitation as a lack of ownership, when really, it was a perfectly reasonable response to being asked to operate at a level I hadn't actually coached her into yet.
